Why I Almost Bought the Wrong Laser Cutter (and the Buying Framework That Saved Us)
I handle purchasing for a 25-person company that makes custom engraved products—nameplates, acrylic awards, small-batch signage for other local businesses. Every month I was sending about $2,800 to a shop down the street for laser engraving. In January, my CFO asked the question I’d been dreading: “Why don’t we just buy our own laser cutter?”
It’s a reasonable question. But the answer turned out to be a lot more complicated than I expected. If you’re an owner or a buyer in the same boat, this is what I wish someone had told me before I almost made a very expensive mistake.
The Decision That Looked Too Easy
On paper, it was simple. We needed a laser cutter. I typed “laser cutter” into Google and got… everything.

The Real Problem: I Was Comparing the Wrong Things

I hadn’t defined what we actually needed to do. I was letting the marketing define the categories instead of our actual jobs defining them.
What That Confusion Was Costing Us
Here’s where it gets expensive, and not just in machine price.
Outsourcing had its own hidden costs: every run meant packing up the job, shipping it across town, paying the engraving fee, and waiting three to four days. It made us look slow to our own clients. And the shipping line item wasn’t trivial either—USPS First-Class rates are $0.73 for a 1-oz letter and $1.50 for a large envelope as of January 2025 (usps.com), but our sample parts usually went in padded mailers, which ran closer to $5–$7 each way as parcels depending on zone. So the pressure to buy was real. And that pressure is exactly what makes you do dumb things with your budget.
Here’s my almost-mistake, in full color. I found a used portable fiber laser online for $2,600. (This was back in February 2025, on a resale site. The listing had one blurry photo and a “barely used!” caption.) My brain did the math: $2,600, that’s basically one month of our outsourcing spend. It would pay for itself in a month. Or rather, it would have—if the machine could actually handle our jobs. (It couldn’t.)
Then, out of pure paranoia, I asked three questions:
- Can it cut acrylic? Our best-selling product line is acrylic awards. Answer: not really. Fiber lasers can handle some plastics, but acrylic is not their friend—the beam transmission causes cracking and poor edge quality. So this $2,600 machine covered maybe 15% of our work.
- Does it come with safety gear? The seller had “some glasses.” One pair. For a machine that can permanently damage eyesight. In a small shop, that’s a liability I’d have to explain to my boss.

Even the reputable machines needed a closer look. FTC guidelines say advertising claims have to be truthful and substantiated with evidence (ftc.gov). And they are—technically. But “truthful” and “right for your workflow” are two very different things. Every manufacturer’s marketing is technically true. The problem is, the marketing doesn’t know what you’re making on a Tuesday morning.
Then there were the costs that never show up on a spec sheet:
- Training. The more capable the machine, the more skilled the operator. I don’t have a dedicated laser operator. I have a handful of people who wear many hats. A machine with a steep learning curve would gather dust—or worse, get used wrong.
- Safety infrastructure. Ventilation for CO2, eye protection and enclosure for fiber, compressed air and fire precautions for plasma. None of that was included in the numbers I was comparing.
- Support after the sale. When the software acts up on a Friday at 4:45 PM, who picks up the phone? This is where the Glowforge community kept showing up in my research. Not the only reason we chose it, but a real part of the total cost of ownership.
What We Did Instead (the Short Version)
Once I stopped comparing specs and started comparing workflows, the decision basically made itself. I spent a week documenting every job that went through our shop. Materials. Sizes. Quantities. Turnaround. When I looked at the data, the answer was boring and obvious: about 85% of our work was wood and acrylic, most pieces were under 12 by 12 inches, and we needed something the whole team could learn in an afternoon.

And the built-in project library has thousands of tested designs—which, for a buyer who is not a designer (me), was absolutely clutch. Our first paid production run was done within the first week. Nobody needed a week of training. That alone was worth a lot.
Now, for the record: if your business is mostly metal parts, a portable fiber laser might genuinely be the right call. If you’re cutting steel plate every day, a LandHero plasma cutter may well save you money. I’m not here to tell you those tools don’t work or that nobody should buy them. What I’m telling you is they didn’t fit our jobs. This approach worked for us because our material mix is dominated by wood and acrylic. If your mix is different—say you’re a metal fabrication shop—the calculus changes completely.
Also, for whatever it’s worth: reading the fiber laser cutting industry news today, you’d think the entire world is converting to fiber. It’s an impressive technology. But impressive is not the same as profitable for a small shop doing custom awards.
The Bottom Line
The cheapest machine is rarely the most economical. The most impressive machine is rarely the most useful. The machine that makes you money is the one your team will actually use, on the jobs that actually show up, day after day. Buy for that, not for the spec sheet.
And yes, I second-guessed the purchase even after I clicked “order.” I spent the next few weeks wondering if the fiber laser would’ve been a smarter long-term play. Then the Aura covered its cost within two months of production—between the jobs we stopped outsourcing and the new small-batch orders we could suddenly take—and I stopped wondering.
Do the boring homework first. List your jobs. Count the materials. Add up training, safety, and support. Then let the right tool pick you.
